About Keystone One

We drive EBITDA and margin expansion using Technology

We primarily help non-tech companies identify and execute the right digital and AI changes to improve revenue growth, EBITDA margin quality, and operating leverage.

We serve both investment funds and operating companies.

Investment funds typically hire us when they want to prepare for exit readiness for some of their Portfolio Companies.

Operating companies can hire us directly when the burning challenge is how to digitize key workflows, deploy AI safely, and deliver results fast enough to matter.

In both cases, our role is the same: help leadership teams create higher revenue and / or higher EBITDA margins through the right Tech playbook.

What we do

We help clients in three steps: diagnosis, design, and delivery.

First, we identify the value-creation levers that matter most. Then we design the roadmap across digital, AI, and change management. Finally, we embed ourselves in execution so the work lands in operations, not just in slides.

In practice, this often means helping:

  • investment firms support digital/AI improvements across portfolio companies
  • operating companies digitize mission-critical workflows
  • commercial teams improve sales, marketing, and customer retention performance
  • management teams use AI and automation in ways that improve EBITDA, not just activity

We are not here to layer more tools onto existing confusion. We are here to help clients choose the right levers and increase Enterprise Value.

Why we exist

Most non-tech companies are not prepared to execute on value creation, which more often than not hinges on tech capabilities and increasingly on AI.

Companies buy tools before they define the business problem. Investors ask for transformation before management teams have the bandwidth to execute it. Advisory work gets approved, but delivery stalls in the middle of day-to-day operations.

We exist to close that gap.

We believe useful transformation work has to be:

  • Commercially grounded: tied to revenue, retention, cost, speed, or margin
  • Operationally realistic: designed around real workflows and team capacity
  • Controlled: implemented with enough governance, traceability, and discipline to scale safely
  • Embedded: adopted by the teams who actually need to use it

Technology matters. But execution discipline matters more.

Who we serve

We work with:

  • Investment firms that actively support value creation in their portfolio companies
  • Operating companies with positive EBITDA that need faster, more disciplined transformation

We are especially useful where:

  • investors think like activists and believe in providing operating support to their portfolio companies
  • management teams know change is necessary but lack internal bandwidth or execution depth
  • revenue growth, EBITDA expansion, and operating leverage depend on better digital infrastructure
  • the cost of delay is higher than the cost of action

In short, we serve clients who need transformation to produce measurable business outcomes.

Our experience

We have worked across regulated finance, education services, SaaS and AI. Our Managing Director Bao is both a seasoned technologist and hands-on operator, and delivered 3 successful exits out of 4 companies in the last 15 years.

That matters because value creation looks different in each setting and needs a hands-on approach.

We have also seen these problems from both sides:

  • from the investor side, where leadership wants visibility, speed, and confidence in execution
  • and from the operator side, where change only works if it fits real teams, systems, and incentives

That gives us a practical advantage. We do not treat transformation as an abstract roadmap. We treat it as an operating problem that must be solved under commercial pressure.

Team

We are human-led and AI-enabled.

Our role is to bring the judgment, technology expertise, and operating discipline needed to solve the right problem. Our AI teams help us move faster, research deeper, document better, and execute with more consistency.

The result is a model that combines senior human judgment with scalable digital execution, which is exactly what complex transformation work requires.
